Measuring Which Lead Sources Actually Convert

Ask a marketing team how the quarter went and you will usually hear a lead count. It is the wrong headline. Four hundred enquiries that produce eleven customers is a worse quarter than ninety enquiries that produce thirty, and no amount of volume reporting will surface that. Why lead volume misleads

Volume rewards the cheapest traffic, and the cheapest traffic is usually the least qualified. A broad ad set aimed at a general audience will always produce more conversations per euro than a narrow one, so a team measured on lead count keeps widening the target until the inbox is full of people who were never going to buy. Meanwhile the channel that produced six enquiries and four signed contracts looks like a rounding error on the report.

The fix is not another dashboard. It is one field — source — attached to every conversation the moment it starts, and carried through to the outcome.

Tag every conversation at the door

Source tagging has to be automatic, because nobody does it by hand at volume. Each entry point carries its own identifier into the thread: ad campaigns pass a reference through the click, every QR code gets its own short link tied to a specific poster or branch, website buttons pass the page they were clicked from, and referrals get a code the partner shares. The CRM reads it and stamps the contact before anyone replies.

  • Paid ads — campaign and ad set, not a single tag that says Meta.

  • Website — the page the chat started from, which tells you whether pricing or the case-study page does the work.
  • Referrals and partners — a short code per partner, so revenue share is a lookup rather than an argument.

Cost per lead is a budgeting number; cost per won customer is a decision number. Divide what you spent on a channel in a period by the customers it actually produced, then compare that to what a customer is worth to you. Include the unglamorous costs: printing the posters, the partner's commission, the hours your team spends working through a channel's low-quality threads. Time is the cost that gets left out most often and hurts the most.

Kill the channels that only look busy

Every business has one: a channel that generates constant activity, keeps the inbox lively, and closes almost nothing. It survives because motion feels like traction. Once cost per won customer is on the table, the decision gets easy — cut it, or fix whatever upstream is attracting the wrong people to it.

The monthly review, in twenty minutes

Once a month, pull one table: source, conversations, booked, won, revenue, spend, cost per won customer. Sort by the last column. Move budget from the bottom three rows to the top three, and write down one change you will make to the worst performer. That is the whole process, and doing it twelve times a year beats a quarterly deep dive nobody finishes.

Give new channels a fair window — a month of data on a low-volume source is noise — but hold the established ones to the number every time.
